The 4.0TDI is not exactly renowned for its reliability, the intake manifold flaps eventually break and are then ingested into the engine resulting in engine failure. The same thing could have happened to you, something could have got into the cylinder which caused the valve to stick in the open position, thus breaking when the cam was unable to press down on the valve.

If the flaps have failed then they are the best part of £1K to replace, you'll need to remove the intake manifold itself to check the flaps are still intact.
